Strategic Foresight & Moat Building
Know where your edge really lives — and widen it before the window closes.
Moat mapping and Fourth Turning scenario planning in one engagement — where your defensibility lives, and the moves that hold across every plausible future.
AI is collapsing the moats that used to keep competitors at bay. Proprietary processes get cloned in a weekend; the advantage you spent a decade building can erode in a quarter. The leaders who hold their ground are the ones who know — precisely — where their defensibility actually comes from, and what it would take to widen it.
This engagement pairs two disciplines. Moat mapping locates where your real edge lives today — data, distribution, workflow lock-in, brand, switching costs or speed — and stress-tests each against an AI-accelerated competitor. Scenario planning then builds a small set of plausible, divergent futures for your sector, so the strategy you choose is one that survives more than one of them.
You leave with a candid read on your defensibility, the signposts that tell you which future is arriving, and a set of no-regret moves worth making whatever happens next.
Who this is for
- Executives and boards whose competitive moat depends on capabilities AI is now commoditising.
- Strategy and corporate-development leaders making long-horizon bets in a fast-moving sector.
- Founders and owners who need a defensibility story that survives scrutiny from investors or acquirers.
What we do
What you get.
Moat map
A clear-eyed assessment of where your defensibility really lives — and where it only looks like it does — with each source of advantage stress-tested against an AI-native competitor.
Scenario set
Three to four plausible, divergent futures for your sector under AI, built from the driving forces and critical uncertainties that actually matter to your business.
Signposts & early-warning indicators
The observable signals that tell you which scenario is unfolding, so you can act on evidence rather than after the fact.
No-regret move list
The strategic moves worth making across every scenario, plus the contingent bets to hold in reserve until the signposts point one way.
How it works
The engagement, step by step.
- 01
Discovery call
A 45-minute conversation about your sector, your current advantage and the decisions this work needs to inform. We'll tell you candidly whether foresight is the right tool for the question.
- 02
Moat-mapping sessions
Structured working sessions with your leadership to locate and pressure-test each source of defensibility against AI-accelerated competition.
- 03
Scenario development
We build the driving-forces model, construct the divergent scenarios, and test your current strategy against each one.
- 04
Synthesis & roadmap
We deliver the moat map, scenarios, signposts and no-regret moves — and walk your team through how to act on them.
Outcomes
What changes for you.
- A defensibility story you can state plainly and defend to a board or an investor.
- Strategy chosen because it holds across futures, not because it fits the most comfortable one.
- Early-warning signposts that convert uncertainty into a watch-list you can monitor.
- A shortlist of moves to start now, and a clear trigger for the bets you're holding back.
Questions
Asked often, answered honestly.
How is this different from a normal strategy project?
A normal strategy bets on a single forecast. This work assumes the forecast is wrong and designs for a range of plausible futures — then finds the moves that pay off across most of them. It's built for exactly the kind of fast, non-linear change a turning produces.
Do we have to do both moat mapping and scenario planning?
They work best together — your moat is only defensible relative to the futures you might face — but we can lead with either if your need is narrower. We'll recommend the right scope on the discovery call.
How long does it take?
Typically three to five weeks, depending on how much time we can get with your leadership team and how many scenarios the question warrants. The discovery call takes 45 minutes and costs nothing.
Every turning rewards the prepared.
Tell us where you are. We will be candid about what comes next — whether or not we end up working together.
